PROJECT OVERVIEW

The Shore Group partnered with Sainsbury's to successfully deliver another Convenience Store launch in Sutton, South London. Through strong collaboration, expert execution and a flexible approach to operational delivery, the project was completed successfully despite several logistical challenges. The store launched to a high standard and received excellent feedback on the overall delivery and performance of the team.

PLANNING & PROGRAMME STRATEGY

The project was delivered through a carefully coordinated day and night programme to ensure all merchandising, systems, profiling and store preparation activities were completed ahead of launch. 

The Shore Group delivered a total of six days in-store, beginning with weekend preparation, where three team members supported ticket preparation and profiling. Night operations were then delivered by three specialists across four nights from Sunday through to Wednesday, while seven team members worked on-site during the day from Monday to Wednesday. 

Daily planning and resource coordination allowed the programme to remain on track, with tasks continually reviewed and adjusted to accommodate changing operational demands.

CHALLENGES

Throughout the project, the team faced several operational and logistical challenges that required flexibility and quick problem-solving. 

Several delivery and logistical delays impacted the planned programme, requiring adjustments to installation sequencing, store profiling and overnight operational planning. Through effective resource management and flexibility, the team successfully adapted to maintain project delivery timelines.

The project encountered several operational and planning challenges, including stock availability and late-stage programme adjustments. Early identification of planning discrepancies required swift resolution within restricted timeframes, while a condensed operational schedule increased activity levels in-store. Despite these pressures, proactive problem-solving and strong coordination ensured launch readiness was maintained, and the store opened to a high standard.

SOLUTIONS / BENEFITS

Despite the challenges encountered, the team remained adaptable and solutions-focused throughout the project, ensuring no impact on the planned launch date. Daily plans were continuously adjusted to accommodate delayed equipment and fixture deliveries, while late-stage reprofiling ensured shelving and layout issues were resolved ahead of opening. 

To overcome stock shortages and minimise gaps on the shop floor, the team proactively sourced fresh products locally, ensuring the store opened with strong product availability and presentation standards.

The issue surrounding incorrect category footage was identified and escalated immediately, allowing corrective action to be taken quickly despite the limitations created by the Bank Holiday period. Through strong communication, flexibility, and collaborative working, the correct stock was secured and delivered by Tuesday, ensuring category compliance was maintained. The ability of the team to adapt quickly to changing circumstances ensured the programme remained on track and the store opened successfully.

SCOPE OF WORKS

The Shore Group provided specialist support across systems implementation, merchandising execution, ticket preparation, profiling, store reprofiling, layout amendments, fixture coordination, launch readiness and opening support. This end-to-end delivery ensured all operational requirements were completed to a high standard in preparation for launch.
